Carlstone is a tennis-inspired premium lifestyle brand built from scratch in August 2025. The first MVP version failed fast: a POD model with unfocused positioning produced a CAC of €200+ and a conversion rate below 0.5% — every sale was a loss. Rather than scaling a broken model, the entire system was rebuilt from the ground up.

The rebuild covered everything: suppliers, branding, UX, positioning, content strategy, automation, and retention infrastructure. Naming, Storytelling & Identity
Created the Carlstone brand from scratch: naming, brand narrative, purchased a 1929 archival photo of a real tennis tournament — the silhouette of the tennis player became the brand's signature icon. Designed VGD website with POD product catalogue and launched test paid campaigns.
Pivot Point — Early Autumn 2025
MVP Model Failure Identified. Full Rebuild Decision.
Test campaigns produced CAC of €200+ with CR below 0.5%. Every transaction was a loss. Ads stopped. Full audit conducted: suppliers, positioning, UX, and site performance were all identified as systemic failures — not fixable through optimisation alone. Decision made to rebuild entirely.
